Fractional CFO for Hotels: What Independent and Boutique Properties Actually Need

November 20263 min read

Brand-managed hotels come with a corporate finance team behind them. Independent and boutique hotels usually have a general manager, a bookkeeper or night auditor, and an owner who reads the P&L once a month and wonders why it never matches the bank balance. A fractional CFO for hotels fills the gap between those two worlds: senior financial leadership on a part-time basis, at a fraction of the cost of a full-time hotel CFO.

What a hotel fractional CFO owns

  • Reporting built on USALI. Owners, lenders and buyers all read hotel financials in the Uniform System of Accounts for the Lodging Industry format. If your statements are organized by vendor or by whatever the bookkeeper inherited, every conversation with a bank or broker starts with a rebuild. See our guide to the USALI chart of accounts.
  • The KPIs that move value. Occupancy, ADR and RevPAR tell you about the top line. GOPPAR, flow-through and departmental profit tell you whether revenue growth reached the owner.
  • Cash forecasting. A rolling 13-week cash flow ties seasonal occupancy to payroll, FF&E deposits, debt service and tax payments.
  • Budget and forecast. A room-night driven budget, with labor built from occupancy, replaces last year plus three percent.
  • Lender and investor packages. Covenant calculations, quarterly packages and the narrative that explains variances before someone asks.
  • Capital planning. FF&E reserve funding, PIP planning when a flag is on the table, and a capital calendar the board or ownership group can approve.

Signs your hotel needs one

The month closes three or more weeks after month-end. Departmental P&Ls don't exist, so nobody can say whether F&B makes money. The lender asked for a covenant certificate and nobody knew how to calculate it. Ownership is considering a refinance, a sale or a flag change and the financials won't hold up to diligence. Any one of these is a reason to bring in senior finance help; two or more usually means the cost of not doing it is already higher than the fee.

Fractional CFO, controller or both?

A controller makes sure the books are right and closed on time. A CFO decides what the numbers mean and what to do about them. Many independent hotels need a controller first and a CFO second, or a fractional CFO who supervises an in-house accountant. See our breakdown of fractional CFO vs. controller for how to tell which gap you have.

What it costs

Most hotel engagements run on a monthly retainer sized to the number of properties, revenue and how much cleanup is needed in the first months. Our pricing page lays out the four ways clients work with us, from self-serve tools to a full fractional CFO seat.

Common questions

What does a fractional CFO do for a hotel?
Owns financial reporting, budgeting, cash forecasting, lender reporting and capital planning, part-time, usually on a monthly retainer.
Is USALI required for independent hotels?
It isn't legally required, but lenders, brands, appraisers and buyers expect it, so adopting it makes every outside conversation easier.
Can a fractional CFO work with our management company?
Yes. Many owners use a fractional CFO as the owner's representative who reviews the management company's reporting.
